Fulfillment news in CDMX in 2026: what has changed and how brands must adapt
In January 2026, talking about fulfillment in CDMX is no longer just “having inventory nearby.” The conversation has moved to three axes: real speed, more volatile cost per order and much more demanding customer expectations.
To begin with, ecommerce in Mexico maintains strong inertia. Different analyzes based on AMVO data suggest that the online channel already represents a relevant part of retail and has accumulated several years of double-digit growth, with tens of millions of digital buyers. This has a full impact on CDMX because it concentrates demand, campaigns and peaks.
The practical result is that fulfillment has to be designed to withstand peaks without breaking SLA or triggering fulfillment errors.
The second major update is the expansion of urban models: microfulfillment, dark stores and preparation nodes within the city. In CDMX, where density plays in its favor, bringing high-turnover inventory closer reduces delivery times and failures and allows for same day type promises or more reasonable time windows.
But the important nuance is operational: it is not about “putting everything” in an urban node, but rather deciding which SKUs deserve to be nearby due to rotation, margin and logistical cost.
Third, in 2026 the fine calculation of the cost of parcels by dimensions becomes critical. The 2026 rate guides and change notices reinforce cubic volume surcharges, Large Package and Additional Handling criteria, as well as oversize charges with effective dates in early January.
For a brand, this means that the “average shipping cost” is no longer reliable: light but bulky products can eat into the margin if you do not allocate the cost by SKU and by actual packaging configuration (final measurements, filling, type of box).
Fourth, the push for nearshoring continues to put pressure on the logistics ecosystem: more demand for infrastructure, more cross-border traffic and more need for compliance and customs capabilities in chains that want to be fast and resilient.
Although this is very noticeable in industrial corridors, CDMX feels it in the form of tension in capacity, the need for more flexible operations and greater importance of inventory planning (avoiding breakages, minimizing overstock and controlling storage costs).
Overall, 2026 rewards those who turn fulfillment into a business lever: demand forecasting, intelligent slotting (putting what rotates the most where it is most convenient), costing by dimensions, and post-purchase experience (useful tracking, communication and manageable returns).
Also, consider how flexible delivery—schedule options, pickup points, and windows—increases conversion and reduces retries in the last mile.
If you work with a specialized partner like Cubbo, the value is usually in accelerate this operational maturity without having to build everything from scratch, but the logic applies the same to any operation in CDMX.
News on fulfillment in CDMX in 2025: what brands should know
Fulfillment in Mexico City is undergoing an accelerated transformation. The growth of ecommerce, the pressure to deliver faster and the arrival of new technologies are redefining logistics operations. These are the key trends for 2026 that were not contemplated in the original post and that today make a difference for any ecommerce.
Ecommerce growth and more demanding consumers
Electronic commerce in Mexico continues to grow in double digits and already represents close to 15 percent of national retail. This increase is accompanied by a much stricter demand:
- More than 70 percent of buyers prioritize speed of delivery.
- A significant part abandons the cart if the deadline exceeds three days.
In CDMX, this makes speed a critical factor. Brands that cannot guarantee fast deliveries immediately lose competitiveness.
Expansion of urban microfulfillment, dark stores and pickup points
The logistics operation no longer depends solely on large and peripheral distribution centers. In 2026 they will grow strongly:
- Urban microfulfillment centers within the city
- Dark stores dedicated to ecommerce
- Smart lockers and collection points
These infrastructures allow inventory to be brought closer to areas of high demand, lower last mile costs and offer same-day deliveries or with time windows much more precise.
Advanced automation in warehouses
The demand to process more orders in less time drives the adoption of technologies previously reserved for large operators:
- Mobile robots to support picking
- Automatic sorters and intelligent bands
- Automated storage systems
- Algorithms AIthat optimize internal routes and inventory distribution
This enables more stable operations, with fewer errors and capable of absorbing demand peaks without friction.
Impact of nearshoring and greater demand for 3PL services
The rise of nearshoring is triggering the need for logistics infrastructure in Mexico. This generates:
- Greater pressure on the availability of warehouses in CDMX
- Accelerated growth of 3PL suppliers and specialized fulfillment
- Need for more flexible and scalable operations
For many brands, outsourcing fulfillment stops being an alternative and becomes the most efficient way to grow without investing in warehouses own.
More sustainable and low-emission logistics
In 2026, sustainability becomes an operational requirement, not just a trend:
- Greater adoption of electric vehicles for the last mile
- Renewable energy and solar panels in logistics parks
- Reduction of packaging and non-toxic materials recyclables
- Optimization of routes to reduce the carbon footprint
In addition to improving the brand image, these practices help control costs and comply with environmental standards required by marketplaces and large retailers.
3 Common fulfillment cases in CDMX
1. Examples of operational optimization
In CDMX, many high-volume ecommerce brands have managed to speed up their shipments thanks to local fulfillment.
Companies that previously took up to 5 days to deliver can now promise same-day deliveries in the capital.
2. Results in reduced time and customer satisfaction
With a specialized service, delivery times are drastically reduced and customer satisfaction increases.
This translates into more repurchases, better reviews and a stronger reputation for the brand.
3. Regional and national growth
An efficient logistics operation not only solves delivery in the capital: it opens the door to growth in the rest of the country. With optimized processes, regional expansion becomes a natural consequence.
And for those looking to the future, it also represents a step towards consolidation in Latin America.
Each business is different. If you want to know how to optimize your logistics operation and generate greater confidence in each delivery, speak to a Cubbo specialist and explore how to adapt fulfillment to the needs of your brand.
The expansion of the 3PL model in Mexico is transforming logistics in CDMX. More and more brands are choosing to delegate their operations to specialized suppliers that offer urban micro-centers, tracking technology and the ability to scale without their own investments.

Fulfillment developments in CDMX in 2026 and how brands should adapt
1) High-quality urban fulfillment rotation
In 2026, CDMX consolidates a model where what rotates the most has to be closer to the customer. It is not enough to “have a warehouse”; The advantage is in designing the operation for the last urban mile, with strategically located high-turnover inventory and processes designed to ship quickly without triggering errors.
For brands, this forces them to make slotting decisions: which SKUs live “in the urban” and which stay in less expensive locations. If everything is managed the same, the cost rises or the SLA falls. In CDMX, the density of demand makes it viable, but only if your catalog is optimized by rotation, margin and volumetric size.
2) Same day as standard, but with cuts and realistic promises
The same day stops being a marketing promise and becomes an operational discipline. In 2026, the real difference is in delivery. That means clear cut-offs, intelligent order prioritization and the ability to prepare without bottlenecks.
Brands that adapt well do two things:
- They define delivery windows and areas where same day is consistent.
- They adjust the promise according to time of purchase, type of product and route density.
If your fulfillment promises “same day for everything” without governance, in peaks the system breaks: delays, tickets, cancellations and damaged reputation.
3) Multi-carrier with assignment by performance, not by habit
In CDMX, working with a single carrier is usually a limitation. In 2026, the logic of multi-carrier is imposed with automatic assignment by zone, real cost, delivery rate on the first attempt and historical performance.
The key thing is that the decision is not “by hand” or static. A good setup measures and optimizes: which carrier works best in which municipality, at what times, with what type of package. This reduces hidden costs such as retries, address issues and failed deliveries. Additionally, it improves the customer experience by having consistent tracking and more predictable communication. The volumetric weight and the actual packaging have a decisive influence.
Adaptation involves:
- Measuring the cost per shipment at the SKU and packaging configuration level.
- Optimizing boxes, padding and protection to minimize volume without compromising quality.
- Prevent “light but large” products from eating up the margin.
Here fulfillment has to be a partner, not just an executor: if there is no visibility of cost by type of order, your pricing is based on assumptions and campaigns can go wrong even with many sales.
5) Operational automation and inventory control as a minimum required
In CDMX, volume punishes improvisation. In 2026, the minimum to compete is real-time inventory, traceability by SKU and validations to reduce picking and packing errors.
The brands that work best are those that have:
- Inventory receipt with scanning, counting and quality control.
- Preparation processes with double validation and packaging rules by type of product.
- Panel with operational metrics: preparation times, incidents and SLA compliance.
When this exists, the classics disappear: ghost stock, overselling and incomplete orders. When it does not exist, support skyrockets and logistics becomes a brake on growth.
6) Quick returns and reverse logistics aimed at recovering margin
The return stops being a procedure and becomes a profitability factor. In 2026, in CDMX the winner is whoever can process returns with digital flow, rapid classification and agile re-entry into inventory.
Brands must adapt:
- Clear return and exchange policies, with tracking and communication.
- Reconditioning processes when applicable, to recover sellable inventory quickly.
- Focus on agile change to retain sales and reduce total return costs.
If reverse logistics is managed late or without a method, blocked inventory accumulates, margin is lost and the post-purchase experience is degraded.
7) Operation prepared for peaks without breaking SLA
CDMX experiences very aggressive peaks due to campaigns and seasons. In 2026, the competitive advantage is in absorbing peaks without degrading quality: maintaining preparation times, traceability and operational continuity.
This is achieved with capacity planning, shifts, prioritization and standardized processes. For brands, the adaptation is to stop measuring only “how many orders come out”, and start measuring output quality: accuracy, times and incident rate. A poorly managed peak is expensive: returns, cancellations, complaints and loss of repurchase.
How to implement these new developments in your operation in CDMX
For fulfillment in CDMX to be a lever for growth in 2026, the brand has to demand and operate with clear criteria: visibility, multi-carrier, cost per order, automation, fast returns and peak capacity.
The goal is not just to deliver fast, it is to deliver well, with control and margin. When this is executed, logistics stops being a cost center and becomes a direct driver of conversion, retention and scalability.
